Rough notes on the period
Ran the support team through the busiest quarter we've had, volume up about 40%. Median first reply stayed under an hour. Rebuilt triage, wrote 8 canned responses. Hired and onboarded two agents. Where I struggled: I did not delegate escalations, ended up handling most myself, made me the bottleneck and the team didn't learn. Also let QA reviews slip, supposed to review 20 tickets a month and did maybe 6.

Summary

Between April and September 2026 I ran the support team through the biggest volume spike we've had, about a 40% increase after the pricing change, and kept median first reply under an hour through it. I rebuilt triage, wrote 8 canned responses, and hired and onboarded two agents who both got up to speed faster than our last hire. The gap in the period is that I held onto escalations instead of delegating them, which made me a bottleneck, and QA reviews slipped well below target.

Strengths

  • Kept median first reply under an hour through a roughly 40% volume increase, which is the clearest sign the team held up under real pressure rather than just getting lucky on a quiet quarter.
  • Rebuilt the triage process and wrote 8 canned responses, concrete process work that likely helped absorb the volume increase rather than just riding it out.
  • Hired and onboarded two agents who both ramped up faster than the previous hire, suggesting the onboarding approach itself is improving, not just the luck of who was hired.

Areas for growth

  • I handled most escalations myself instead of delegating them, which made me a bottleneck and meant the team didn't get the practice handling harder cases. Next period I want to pick a subset of escalations to hand off deliberately, even if it's slower at first, so the team builds that muscle and I'm not the single point of failure.
  • QA reviews dropped to about 6 a month against a target of 20. Given that this ties directly to my interest in moving toward managing managers, I want to either block dedicated time for QA or delegate the review process itself, since a manager-of-managers role will depend on trusting reporting layers to catch quality issues without me doing it personally.

When to use it

Use this for the review you have been putting off, your own or someone else's. It turns rough notes on a period into a fair, structured write-up: a summary, genuine strengths, and areas for growth stated as things to work on rather than as complaints.

Common questions

Should I include my own weaknesses in a self review?
Yes, and specifically. A self review with no growth areas reads as either unaware or defensive, and managers discount the rest of it. Naming a real gap and what you plan to do about it is what makes the strengths credible.
Will it exaggerate to make me look better?
No. It works from your notes, so it will not add achievements, numbers or projects you did not mention. If your notes are thin the review is short, which is the honest outcome and a prompt to go and gather more before submitting.
Can I write a review for someone else?
Yes, that is the other setting. It shifts to third person and keeps growth areas framed as behaviour and impact rather than personality, which is both fairer and much harder to argue with.
